I've rebuilt CRM setups in HubSpot and Salesforce across facilities, energy and e-commerce businesses. The pattern repeats: the platform is capable, the configuration reflects an org chart rather than a buying process, and adoption quietly collapses.

Model the buying process, not the internal one

Pipeline stages should describe what the buyer has done, not what your team intends to do. Stages defined by buyer actions are objective, so forecasting stops being a negotiation.

Cut the fields nobody uses

Every required field that doesn't drive a decision is a tax on adoption. I audit which fields are actually used in reporting or automation and delete the rest. Fewer, cleaner fields produce better data than comprehensive ones nobody fills in.

Automate the handovers

The gaps between marketing, sales and delivery are where leads die. Those are the moments worth automating.

  • Instant routing and speed-to-lead alerts on inbound enquiries
  • Lifecycle stage changes that fire from real activity, not manual updates
  • Nurture sequences for the majority who aren't ready yet

Give the team a reason to use it

Adoption follows usefulness. Once reps get their own pipeline view, prospect context and reporting they'd otherwise build in spreadsheets, data quality fixes itself.
